The situation
Kestral's operations team runs 6 core workflows covering freight coordination, carrier relationship management, and customer escalation handling. Ahead of Q4 surge season, leadership wanted to understand which workflows were most exposed to knowledge risk if a senior team member took leave or departed.
The team's existing documentation covered formal procedures but not the informal decision shortcuts that experienced coordinators applied daily. When operations ran into exceptions during the previous Q4, three blockers were traced to individuals who were on leave during the peak period.

What they did
With the risk graph in hand, Kestral's operations lead ran structured pre-surge knowledge transfer sessions for the 12 highest-risk domains identified by Brekfuz. Coverage assignments were made 6 weeks before the surge start date rather than reactively when leave was already approved.
The Brekfuz dependency risk dashboard was used during the surge as a live coverage status tracker, letting the operations lead see which domains had active coverage and which were momentarily uncovered at any point during the peak period.
