How teams use Brekfuz to build resilient operations

A look at how our early-access organizations mapped their knowledge and found the dependencies they did not know existed.

Kestral Logistics: finding 47 hidden dependencies before a Q4 surge

Kestral Logistics is a synthetic 300-person logistics operations team used as a pilot scenario in our early-access program. The details below represent observed patterns from this cohort engagement, not public disclosures by any real company.

The situation

Kestral's operations team runs 6 core workflows covering freight coordination, carrier relationship management, and customer escalation handling. Ahead of Q4 surge season, leadership wanted to understand which workflows were most exposed to knowledge risk if a senior team member took leave or departed.

The team's existing documentation covered formal procedures but not the informal decision shortcuts that experienced coordinators applied daily. When operations ran into exceptions during the previous Q4, three blockers were traced to individuals who were on leave during the peak period.

What Brekfuz found

47

single-person dependencies found across 6 operations workflows

3 days

to complete the initial knowledge graph after connecting Slack and Jira

40%

reduction in unplanned project delays during the surge, compared to prior year (self-reported)

What they did

With the risk graph in hand, Kestral's operations lead ran structured pre-surge knowledge transfer sessions for the 12 highest-risk domains identified by Brekfuz. Coverage assignments were made 6 weeks before the surge start date rather than reactively when leave was already approved.

The Brekfuz dependency risk dashboard was used during the surge as a live coverage status tracker, letting the operations lead see which domains had active coverage and which were momentarily uncovered at any point during the peak period.

What early-access teams say

Feedback from our pilot cohort

"New engineers got up to speed twice as fast once our team could see exactly which knowledge gaps needed covering first. Before Brekfuz, onboarding felt like pointing someone at a wiki and hoping they found the right person eventually."

Preethi Sharma

Knowledge Engineering Lead, supply-chain operations platform (early-access program)

"We assumed our documentation covered our processes. The Brekfuz graph showed us that four of our six core workflows had a single person handling all the exception cases. Two of them were planning leave in the same month. We would not have known until it was a problem."

Marcus Webb

Operations Director, independent software company (early-access program)
